Show a clear process: early feedback, documented expectations, PIP if necessary, and support for the engineer throughout. Hiring managers want to see you don't avoid hard conversations — but also that you don't jump to termination.
"How do you balance technical debt against feature delivery?"

Whether you can hold the tension between business pressure and engineering health without letting either collapse.
How to answer it
Describe how you quantify technical debt (engineering cost, incident frequency, feature velocity impact) and how you negotiate for debt-reduction time with product leadership. Show you've actually done this, not just theorized about it.
"Tell me about a time you had to deliver bad news to your team."
What they're really asking
How you communicate difficult information and maintain trust when the message is unwelcome.
How to answer it
Be direct about what happened. Show you communicated early and honestly, gave context, answered questions you could, and maintained psychological safety through the process. Hiding or softening bad news destroys trust — show you know that.

Show you drive decisions through the right people, not through your own technical instincts. Describe how you structure technical decision-making (RFCs, tech leads, architecture reviews) so the best ideas win, not the loudest voice.

How to answer it
